Personally I would have cancelled the playdate in any event as I would have taken the attitude that it was too much of a potch to pick son up, have a chat with grandparents (as you do) rush over to friends and then rush back to grandparents and then back to school

I have not fallen out with my inlaws. I get on well with them.
