Does BA have an option of paying for guaranteed hand luggage into the cabin?  That might explain why other hand luggage ends up being put in the hold.  To be honest I would be very unhappy if that happened to me.  I carry a lot of expensive camera gear plus medication in my hand luggage, and the hand luggage doesn't lock.

It's happened to me with planes that are filling up and it seems that BA were trying to prevent this by putting bags in the hold earlier to ensure there was enough room.

What seems odd though is that OP wasn't given the option of removing medication and/or other valuable or fragile items first which could have gone under the seat. 🤔

No doubt they start with items at the front of the line to ensure ther is enough space.

Another reason is if the op perhaps wasn't able to lift the bag into an overhead locker. You must be able to do this yourself.

BA will usually be more lenient with passengers with status. If you have Group 1 or 2 boarding then you are unlikely to be asked to check a bag.
