Technically not at all. It looks like HTC are going to jump straight to Android 2.1, and there are BETAs of this version in the wild at the moment, but they're currently restricted to HTC internally.

Once an update is available, HTC pass it onto the networks. Orange and Three both sell the Hero relatively 'unbranded', so the update can be passed on without too many modifications (this also applies to the Vodafone 'Tattoo'), but it's up to the networks as to when they release it.

For example on Three, the network might choose to wait until they've updated the own brand MSN and Skype applications - T-Mobile is slightly different, as their rebranding of the phone is significant.

Once the update is made available by the network it'll be "pushed" to your phone when you're not using it. Crucially, the push update process does not work when your phone is connected to a wi-fi network, so when you hear about the update from people, be sure to turn off wi-fi until you've updated.
