Avatars are very important inmaking this place feel wecoming and friendly. I think their role is often underestimated.

If there had to be a change I'd rather see them reduced - for example, a quarter of their current size and only allowed to be <4k

It's a shame that guests can't see avatars now -but if that's the way it has to be..
