Bridesmaid's dress dilemma

Your friend is in the uncomfortable situation of having one bridesmaid knowingly awkward, one unknowingly awkward & one happy camper.
I suggest her mother, or another female of the family (perhaps even yourself OP?) get on the phone & put it to the oldest & youngest that they either play nice or beat a swift & graceful retreat. The eldest in particular has behaved in an unfortunate manner - having been there, helped pick & now wanting something else.
A more assertive bride would dump this one forthwith - by deploying a friend, the bride can hold that door wide open & see if her choice has the grace to recant & cooperate fully or go before she's shoved.
The younger one can get a similar call, but phrased more gently given that she wasn't part of the original choice. There's the dress, wear it & smile or step aside gracefully (verbally to me, right now & in something charmingly apologetic, in hand writing, to the bride.)
As a phone call to the dressmaker *now* may see the fabric for a size 18 convert to something more flexible...0 -
The bride picks the bridesmaid dresses. Its not unusual for bridesmaids to dislike the dress they're given to wear but you just get on with it. All 3 girls of different ages/sizes are not going to pick out the same one.0

You can not 'dump' a bridesmaid in all situations particularly when she is going to be your step daughter!0 -
I would say sorry but tough, this is the dress either you wear it or you cannot be bridesmaid. If the 15 year old is that fussy she has 6 months to lose some weight. Sorry to be blunt but that's the way is it, it might teach her is she wants choice she should have attended the shopping trip.0
