Desire S ICS update

Came here as I need a 'simple' explanation, not a techie one!

I'm trying to update my HTC Desire S to Ice Cream Sandwich. I've got the RUU file, was having problems running it on my PC, downloaded HTC Sync which I had problems installing (HTC Driver Installer failed) but eventually got an old version installed then updated it.

Now the RUU installer gets a bit further, recognises the phone and what version it is currently running, puts it into rebooter mode, and then say it can't find the phone :(

Any ideas on how to progress with this?

I'm running windows xp, phone is out of initial 2 year contract, now sim only but poss still locked to orange, would that be the problem?
Excuse any mis-spelt replies, there's probably a cat sat on the keyboard
