Anyone made their own vanilla extract?

I started a vanilla extract back in March this year and have been shaking it periodically according to instructions given in various sources from the internet.

I used 16 extract-grade pods from Vanilla-Mart, cut, scraped and completely covered with 400 mL cheap-as-chips vodka from Tesco in a screw-top jar.

Opened up the extraction jar today and the extract is brown/black but totally devoid of vanilla smell. All I can smell is the vodka.

Anyone got any ideas about what has gone wrong? So disappointed.
