Get some newspaper (you'll need lots!), wet it, wring it, pack it in the problem areas and leave it for a good 24h. Also a regular application of cheap moisturiser on the inside will help. My DMs are super comfy but then I've had them for 20 years

Have you tried the blister plasters and then the cushioned socks they do. I saw the cushioned socks at Primarks, works a treat for my rough boots.0

It sounds weird I know, but I rub my shoes vigorously with the handle of a wooden spoon to help soften the leather. I also wear sock with them around the house.4.30: conduct pigeon orchestra...0

Another vote for the hammer approach here, am casting my mind back about 15 years, but I still vividly remember the pain of the first day I wore my brand new DMs. Then I took a hammer vigerously to the heel and never had a day more of screaming agony.£34,547 (Dec 07); Current debt: £zilch (Debt free December 2010)

But once done they are the most comfy footwear you could ever have. I really will have to dig mine out of the back of the cubby hole and start using them again.
