phpBB avatar upload problem

I have downloaded phpBB from phpBB.com and managed to install it on my server. I want users or the board to be able to upload images for avatars much like this forum, but whenever this is tried, warnings come on the next page saying that the folder cannot be accessed. The avatars are being stored in the default directory images/avatars - relative to the phpBB root directory. This folder (images/avatars) only has write access for myself, - other users and groups only have read access. if this is the problem, how do i fix it. i am using smartftp, i right click>porperties on the folder and try selecting everyone has write access, then ok and it errors saying SITE command not implemented.

please assume a good IT knowledge, but not great - oterwise i wouldnt be posting here.

If the avatar directory cannot be written to, try CHMOD'ing the folder in SmartFTP by right-clicking it. (Is that what you were doing above?)

If that doesn't help, then you need to contact your ISP and get them to give write access to the user the web server is running as to the images/avatars folder.
