One option is to change at Guildford for an alternative Waterloo service. Also, (depending on where you're going) you can change at Clapham Junction for London Victoria - I used to do this daily as I worked closer to Victoria than Waterloo.

Also for some destinations it can make sense to change at Richmond and take the tube from there.

Agreed, but that involves paying extra for the tube /overground journey, on top of the national rail fare.

Is the fare to Richmond cheaper than to Waterloo? If that is the case, using contactless on the tube, maybe it's swings and roundabouts regarding the overall cost.
