Salary sacrifice advice

Hi, looking for some advice on a salary sacrifice loan. I made an agreement with my employer for them to loan me the money to pay for a course and then it would be taken out in monthly amounts from my pay slip before tax (or so I thought). I got my first payslip today and it has come out of my net pay instead so I am making no tax savings. I've been told now that they can't put this under the salary sacrifice scheme, however I thought it should be allowed. The course is not directly related to my role, but is within the same industry and will provide a lot of beneficial skills for the company. How much does this make a difference? Are they correct HMRC won't allow it? Thanks.
